Go-to-market

Hummingbird’s go-to-market is structured in three phases, allowing us to validate technology, generate early revenue, and scale city-by-city with both centralized operations and decentralized infrastructure.

How is on-chain tx volume estimated?

On-chain transaction volume is calculated based on continuous station liveness signals and drone mission events.

Per Dock Station

  • 1 tx /minute (liveness/status) = 1440 tx/day

Per Drone Mission

  • 1 tx / drone dock event

  • 1 tx / charge started event

  • 1 tx / charge completed event

  • 1 tx / mission billing

How is number of flights estimated?

With these assumptions, a dronce could make 12 flights maximum in a day. Assuming a load of 80%, we count 10 flights / drone / day

  • Average flight assumed to be 1 hour

  • Average charging time assumed to be 1 hour

  • Average load ~80%

Phase 1: MVP Deployment (Q1-Q2 2026)

  • Location: Mid-sized U.S. smart city.

  • Hardware: refer to the section on Technical Approach & MVP Architecture.

  • Use Cases: Aerial filming, photogrammetry, emergency response, and real-time surveillance.

  • Support: Formal city partnership with direct collaboration on deployment, real-world usage, and PR and marketing collaboration.

  • Parallel Development: While executing the MVP, we are also:

    • Designing custom drone and station hardware for Phase 2.

    • Exploring additional use cases post-MVP, including last-mile logistics with regional delivery providers like UPS.

  • Why it matters: This marks the first public deployment of a DePIN network in partnership with a U.S. government agency, setting a precedent for decentralized infrastructure adoption in the public sector.


Phase 2: Production Rollout (Q3-Q4 2026)

  • Transition to Production:

    • Full deployment of the Hummingbird app (desktop + mobile).

    • Start of real client billing and stablecoin-based payments to station operators.

  • Fleet Expansion:

    • Scale up drone fleet across the city.

    • Simultaneously launch last-mile delivery vertical, leveraging new drone models (or cargo adaptors) compatible with our charging infrastructure.

  • Client Model:

    • B2B-focused: No consumer access in this phase.

    • Serve government partners and private delivery companies.

  • Coverage Goal:

    • Full city coverage by EoY 2026 (~20 stations, 7 drones).

  • Protocol Functionality:

    • Native token ($HB) powers incentive layers for station uptime, electricity, task routing, and logging.

    • Fully operational on-chain liveness proofs, task confirmations, and mission-level metadata.

  • Key Milestones:

    • Custom hardware launched.

    • Onboarding contributors via web UI.


Phase 3: Multi-City Expansion (2027 Onward)

  • Launch Targets:

    • Focus on cities with ~1M+ population, starting with 2–3 flagship markets.

    • Launch select suburban hubs for last-mile logistics.

  • Scalability:

    • Charging station layer scales independently through DePIN incentives.

    • Hummingbird remains the primary fleet operator for service quality, insurance, and revenue accountability.

    • Partners/operators deploy stations permissionlessly and earn based on uptime and usage.

  • Client Expansion:

    • Public sector clients in new regions.

    • Regional logistics partners (UPS-type deals).
